Go with Edit 2. Boromir could always die in battle somewhere, but Denethor is quite difficult to get rid of. In fact, i suppose only Aragorn could make him leave (or Gandalf ofcourse).

Marking with interest, but since you can't just do that, I'll ask how reasonable it'd be to play as the Ents. I don't know how often I'll be able to post - so perhaps a less politically active faction might be more suited to me - and with how few there are it might be interesting to focus more on one-on-one engagements than big political intrigues and campaigns.

It's probably been ten years or so since I read the books as a kid (that's the canon we're working from, right?), and I've had some trouble finding good sources without going through everything again. Roughly what kind of numbers could I expect to join the RP with, and what concerns might I have to keep in mind when writing the Ents?

Being less active, the Ents is indeed a good choice. There are no exact numbers (just like with all Middle-Earth realms) and well thought estimates. I'd imagine few Ents (maybe a fifty to a hundred?), backed by many more Huorns. Main concerns of the Ents lie with the humans cutting down trees (at the moment mostly Rohan, but it might soon become Isengard depending on the path it takes) and the disappearance of the Entwives (who were most likely killed in the War of the Last Alliance).

History: During the early Third Age, the land of Calenardhon became depopulated, and the last warden of the tower of Orthanc was recalled to Minas Tirith. Isengard remained guarded by a small company, led by a hereditary captain, much as happened at Aglarond at the time.

After Calenardhon was given to the Éothéod by Cirion, Steward of Gondor, and became Rohan, Isengard remained part of Gondor, and the company of Aglarond removed to the northern fortress, although the rest of Gondor almost forgot about it. The small guard intermarried much with the Dunlendings, until the place became a Dunlending fortress in all but name. Orthanc, however, remained closed, as the Steward of Gondor still held the keys. Isengard soon came all but deserted.

During the rule of Rohan's King Déor it turned out that Isengard had become openly hostile to the Rohirrim. Using Isengard as their base, the Dunlendings continued to raid Rohan during Déor's son Gram's rule, until during the rule of Gram's son Helm Hammerhand a Dunlending lord, Freca and his son Wulf nearly managed to destroy the Rohirrim. The Rohirrim eventually won, taking Isengard, and guarding it for Gondor.

During the time of the Steward of Gondor Beren, Saruman the White suddenly reappeared from the East, and he offered to guard Isengard. Beren gladly gave him the keys to Orthanc, and Saruman settled there. After him the valley became known as Nan Curunír, or "Wizard's Vale".
Army: 20.000 Uruk-Hai, 5.000 Wolf riders, 3.000 Dunlendings
Goals: The destruction of Sauron, as commanded by the Valar, by any means necessary. This will include wielding the power of the Ring against him, and for this purpose, Saruman has feigned joining the side of the Dark Lord.
Other: Orthanc holds one of the Palantiri.

Most likely yes, but you'll have to be fast and smart about it. Remember, Eomer and Théodred don't know about Saruman's intentions yet so they probably don't know about the influence he holds over Théoden.

Race: Ents, Huorns
History: Once, the Ents and the Entwives lived in great numbers across Eriador. Created by Yavanna to protect the forests against dwarves and orcs, they were taught to speak by the elves and lived together for thousands of years. When the Entwives moved into the east to care for their meadows and flowers, they were hunted down by Sauron's forces and most likely destroyed - or at least scattered - some time around the War of the Last Alliance. By now, Treebeard and the others have all but entirely stopped searching for them, convinced they are gone from the face of the world. Thus, the remaining Ents are the only ones of their kind, and it seems likely no more will ever be born.

The dense, ancient, country-covering forests of Eriador were cut down in the Second and Third Ages, leaving only the small region of Fangorn Forest to house the surviving population of Ents. Today they watch their only forest slowly cut down in swathes by Rohan's men, and now must decide whether to make their last stand.
Army: 60 Ents, 1,000 allied Huorns (many in scattered groups)
Goals: Protect Fangorn Forest from the ever-encroaching domains of men and orcs.
Other: Naturally, this faction can be expected to remain politically dormant until people start coming to them - for good or for ill.

I use my NationStates stats, because a population of billions/trillions and an economy of hundreds of trillions is totally viable, trust me.
But seriously, aside from the population and GDP, just assume that my NS stats are roughly accurate.

History: Sauron settled in Mordor 1,000 years after the end of the First Age, and it remained the pivot of his evil contemplations for the whole of the Second and Third Ages of Middle-earth. In the north-western corner of this land stood Mount Doom, where Sauron had forged the One Ring. Near Mount Doom stood Sauron's stronghold Barad-dûr. After this time, Sauron was known as the Dark Lord of Mordor.

For two and a half thousand years, Sauron ruled Mordor uninterruptedly. Having wrought the Ring, it was from there that he launched the attack upon the Elves of Eregion. He was repelled by the Men of Númenor. He fought against the men again, almost a thousand years later; that time, he was captured by the Númenóreans and brought to their island kingdom, eventually causing its destruction. Immediately after Númenor's destruction, Sauron returned to Mordor as a spirit and resumed his rule.

Sauron's rule was interrupted yet again when his efforts to overthrow the surviving Men and Elves failed, and they fought their way back to their foe's domain. After several years of siege, forces of the Last Alliance of Elves and Men came into Mordor. Sauron was defeated in a final battle on the slopes of Mount Doom. For about a thousand years, Mordor was guarded by Gondor in order to prevent any evil forces from breaking out. Minas Ithil, The Towers of the Teeth and the Tower of Cirith Ungol were built by Gondor to watch two of the major entry points to the dark land.

However, Sauron eventually used the Wainriders to distract and weaken Gondor, and the Nazgûl, after having destroyed Arnor reclaimed it and started to rebuild its might. Minas Ithil was conquered by the Nine Ringwraiths and the Gondor fortresses occupied by evil creatures. By the time Sauron returned into Mordor after his false defeat in Dol Guldur, Mordor was too strong to be captured by any military might that was available in Middle-earth at the end of the Third Age.

History: Sauron, the eponymous Lord of the Rings, is a fallen Maia, creator of the One Ring, and the greatest lieutenant of Melkor. After Melkor's defeat by the Valar, Sauron in time became the second Dark Lord.
Goals: Retrieve the One Ring, end the Age of Men and enslave the world, but is willing to destroy it if he can't control it.
